The Evidence Hierarchy

Your confidence is not evidence. Here is what actually is.

The Evidence Hierarchy is the practical answer to a specific problem: the same expertise that makes an executive valuable also makes them the least reliable judge of where their own gaps are. You cannot simply introspect your way to an accurate picture, because the instrument doing the introspecting is the thing that needs assessing.

The hierarchy runs from the near-worthless to the genuinely reliable, and most executives spend almost all their time at the wrong end of it without noticing.

The four levels

  • Felt confidence — the internal sense of being good at something. Close to worthless as evidence, and actively misleading exactly where a blind spot is operating. The domains where you feel most assured are often the ones built on the strengths most likely to have inverted.
  • Self-reported behaviour — your own account of what you do. Better than raw feeling, but still generated by the same mind that holds the blind spots. It reliably describes intention, not practice — almost everyone’s self-reported behaviour is a description of who they’re trying to be.
  • Specific, datable instances — not “I’m good at influence” but “name the last three proposals you took to the board, and what actually happened to each.” A real step up: you either can name the occasion or you cannot.
  • External, observed evidence — what other people report, how others actually behave around you, the patterns visible from outside that you cannot see from within. The top of the hierarchy, because it is the one source your own blind spot cannot reach.

The genuinely useful question is not “where do I feel weak?” It is “where might I be wrong about feeling strong?”

Confidence Inversion

The book names the specific reason confidence fails as a self-assessment tool: Confidence Inversion. Capability Inversion happens precisely where a deep technical strength is being misapplied — and a deep strength carries high confidence with it, because confidence is what a lifetime of being rewarded for that strength produces. So the feeling of assured competence is most intense exactly where the inverted strength is doing its quiet damage. Confidence Inversion is Capability Inversion observed from the inside, felt as certainty in exactly the places that most need doubt.

Putting it to work

  • Before rating yourself on anything, name which level you are actually drawing on. If the honest answer is felt confidence or how you’d describe yourself, treat the rating as provisional, not settled.
  • Deliberately invite Level 4 evidence. Ask a specific person a specific question about a specific instance — a general “how am I doing?” invites a general, unreliable answer.
  • Do not mistake silence for evidence of health. The absence of complaints is not the same as external evidence that something is working; it is often just the absence of anyone willing to tell you otherwise.
